Bike Fit Basics
Four adjustments, in order, that turn a correctly sized bike into a comfortable one. No lasers, no appointment, and no money.
A new bike is set up to fit in a box, not to fit you. Almost every complaint in a first month of riding — sore knees, numb hands, a saddle that seems to have been designed as a punishment — is a setup problem, and the fixes are free.
Do these four adjustments in order. Each one changes the next, so the order is the method: saddle height, then saddle fore-aft, then saddle tilt, then bar height.
One rule throughout: change one thing, by a small amount, then ride. Five millimeters is a big change on a bike. Changing three things at once and going out for two hours tells you nothing except that something is wrong.
1. Saddle height
This is the adjustment that matters most and the one most riders get wrong in the same direction: too low.
The heel method. Sit on the saddle, put your heel on the pedal at the very bottom of its stroke, and pedal backwards slowly. Your leg should be straight, and your hips must stay level. If you have to rock side to side to keep contact, the saddle is too high.
Set it there. When you move your foot to its normal position — ball of the foot over the pedal — you get the slight knee bend that is correct for riding.
Mark the post with a bit of tape before you change anything, so you can always get back. Park Tool publish the full adjustment procedure, including the important detail that the seatpost has a minimum insertion mark you must never go past.
2. Saddle fore and aft
The saddle rails let it slide forward and back, and this changes where you sit relative to the pedals — not how far you reach to the bars, which is what most people try to use it for.
The starting reference: sit on the bike with the cranks horizontal, and drop a plumb line (a phone on a string works) from just below the front of your forward kneecap. It should land roughly at the pedal axle.
Move it in 5mm steps, and re-check saddle height afterwards. Sliding the saddle back moves you further from the pedals, which is effectively the same as raising it.
3. Saddle tilt
Start level. Use a spirit level, a phone level app, or a straight edge across the saddle — eyeballing it is unreliable because saddle shapes are not flat.
NIOSH research into saddle pressure found that tilting the nose down shifts load onto the hands and arms. That matches what riders report: a nose-down saddle slides you forward, you brace against the bars, and your hands go numb.
If sitting on the saddle causes numbness in soft tissue rather than the sit bones, the fix order is: level it, lower it a few millimeters, then look at whether the saddle is the right shape for you. NIOSH also studied no-nose saddle designs specifically because of this pressure problem.
4. Bar height
Most bikes ship with 20–30mm of spacers under or above the stem, which is a free adjustment nobody tells first-time buyers about.
- Neck, shoulders or lower back complaining? Raise the bars by moving spacers from above the stem to below it.
- Feeling cramped, or lifting off the saddle on climbs? You may be too upright, which is less common on a first bike.
- Bars already at the top of the spacer stack and still too low? That is a stem or a frame size question, not an adjustment one.
Flipping the stem to point upward is the other free move, and it is worth trying before spending anything. Trek make the general point in their sizing guidance that fit depends on height and inseam together rather than height alone — which is why two riders of the same height can need very different bar positions.

What fit cannot fix
Adjustment works within a frame that is the right size. If you are at the end of the seatpost travel, or the bars are as high as they go and still too low, or you are stretched out with the saddle slammed forward, the frame is wrong for you and no amount of tinkering will change that.

And if the saddle still hurts after all four adjustments, the saddle may genuinely be the wrong shape for your sit bones. That is a different problem with a different fix — and the instinctive answer, a wider and softer seat, is usually the wrong one.
Questions people actually ask
How do I know if my saddle height is right?
Sit on the bike, put your heel on the pedal at the very bottom of the stroke, and pedal backwards. Your leg should be straight and your hips should stay level - if you rock side to side to reach, it is too high. When you move to the ball of the foot, that straight leg becomes a slight bend, which is what you want when riding. Change height 5mm at a time and ride between changes.
Is bike fit the same as bike size?
No, and the distinction matters. Size is the frame you buy: get it wrong and no adjustment fixes it. Fit is what you do to a correctly sized frame afterwards - saddle height, saddle position, saddle tilt and bar height. Size is a one-off decision at purchase; fit is a set of adjustments you will keep tweaking for the first few months.
Do I need a professional bike fit?
Not for a first bike. A professional fit costs a meaningful fraction of an entry-level bike and its value is highest for riders doing long hours who have a persistent problem the basics have not solved. Do the four adjustments here first, ride for a month, and see what is left. If a specific pain persists after that - especially knee pain - a fit is money well spent.
Why do my hands go numb when cycling?
Because too much of your weight is going through them. The usual causes, in order: the saddle is tipped nose-down so you slide forward and brace with your arms; the saddle is too high, which tips your pelvis forward; or the bars are lower or further away than your flexibility allows. Level the saddle first, because it is free and it fixes it more often than anything else.
How far forward should my saddle be?
Start with the classic reference: sit with the pedals level, and a plumb line dropped from just below your kneecap should fall roughly through the pedal axle. Treat it as a starting point rather than a rule - it gets you close, and comfort over a two-hour ride is the real test. Move the saddle in 5mm steps and re-check saddle height afterwards, because moving it back effectively raises it.
Should my bike saddle be level?
Start level and adjust from there. NIOSH research on saddle pressure found that tilting the nose down increases pressure on the hands and arms, and it makes you slide forward so you brace against the bars. A very small nose-down angle suits some riders in an aggressive position, but if you find yourself pushing back onto the saddle every few minutes, it is too far down.
